Who seats where.
AIG's core seats are stable from week 1. Specialists come in as their tier activates. This avoids paying for capacity you don't use in months 1–3.
AIG Core (seats 1–5, week 1)
AIG Specialists (activate at tier)
Lyviss Internal (client-side)
Roadmap only. Pricing lives in the SOW.
This document is the people-and-work roadmap. Pricing, payment terms, scope-of-work detail, and change-management protocol all live in a separate Statement of Work (SOW) that AIG and Lyviss will sign before Tier 1 kickoff.
✓What's covered here
- Role definitions and seats (10 roles across AIG core, AIG specialists, Lyviss internal, freelance pool)
- RACI matrix across all 4 tiers and 50+ tasks
- In-house vs. outsourced split
- Staffing timeline (when each seat comes online)
- Capacity assumptions behind the 12-month plan
- Audit-deltas folded into the team scope (15 items)
→What the SOW will cover
- Seat-level pricing and payment schedule (monthly retainer + tier-gated milestones)
- Paid media budget and pacing across Tier 4 (Google, Microsoft Ads, LinkedIn)
- Tools stack (Ahrefs/Semrush, Screaming Frog, HARO, etc.)
- Conference sponsorship line items (DynamicsCon, D365 Summit)
- Change-order protocol and scope-creep handling
- Termination, IP, and confidentiality terms
⏱Capacity assumptions baked into the plan
- Each AIG core seat is treated as fractional — most roles split across this engagement plus 1–2 other AIG clients in parallel.
- Web Dev seat is full-time across Tier 1 (12+ concrete tech deliverables in months 1–3) and fractional Tier 2 onward.
- Paid Media Manager + LinkedIn Ads Specialist activate at the start of Tier 4 (month 10) and run through end of month 12.
- PR & Outreach and Review Manager are project-based (Tiers 2–4), not retained full-time.
- All other seats are stable from week 1.
↕Sizing flexibility levers
- Cut the LinkedIn Lead Gen scope (Tier 4) — saves the LinkedIn Ads Specialist seat entirely; reduces PR + Design load by ~20%.
- Run conference participation as Lyviss-led, AIG-supported — drops the "Conference / event coordinator" freelance line.
- Skip the Tier 5 (months 13–18) handoff authoring — AIG hands over the playbook with no formal plan doc.
- Defer industry-specific schema expansion beyond Healthcare (Auto + Education) if Lyviss prioritizes faster paid launch.
When each role comes online.
AIG's core seats are stable from week 1. Specialists come in as their tier activates. This avoids paying for capacity you don't use in months 1–3.

-
Month 12 · Wrap & Tier 5 Handoff
Two Quarterly Audits + Tier 5 Plan Handoff
Technical SEO auditor (freelance) runs Q3 + Q4 audits. Program Director delivers the Tier 5 (months 13–18) plan with full handoff documentation.
What changed since the first report.
A side-by-side against the live site surfaced 15 deltas the first audit missed. They're folded into both this team plan and the companion visibility report — here's the short list of what they mean for the team structure and RACI above:
+Team additions
- Tomoki Tamada — named byline author on /end-of-support-policy/, distinct gravatar. Promoted to a recognized Person-schema asset and /team/ page contributor.
- Multi-region roster — 15+ countries now treated as a documented E-E-A-T asset, with a CS liaison owning the roster data.
- Web Dev role expanded — now owns the Local Schema Sprint, CF7 form ID instrumentation, and og:image size audit alongside the existing schema + page-build work.
- Content Strategist role expanded — owns the metadata hygiene sweep (5 critical bugs in Tier 1) and HIPAA-aware editorial review.
✓RACI changes
- Replaced: "Noindex or rewrite /end-of-support" → "Rewrite /end-of-support-policy/ as Microsoft-style support lifecycle FAQ + HowTo". Editorial upgraded from C to R because of the FAQ/HowTo authoring load.
- Added 7 new Tier 1 RACI rows covering: 5 metadata bugs, industry-specific schema, Local Schema Sprint, HIPAA block, VideoObject, CF7 conversion instrumentation, og:image fixes.
- Designer now Accountable on og:image sizes (was previously implicit in OG variants row).
- Analytics Specialist now Accountable on CF7 form ID → GA4 mapping.
↑Scope impact
- Tier 1 workload increases ~25% — 7 new concrete deliverables land in months 1–3. Recommend confirming the Web Dev seat can absorb it before Tier 1 kickoff, or staging the Local Schema Sprint into Tier 2.
- HIPAA-aware editorial review on /healthcare/ means the Lead Writer needs a 30-min compliance brief from the Lyviss CS liaison before the rewrite.
- The Program Director now needs explicit access to the global team roster and named-author list (incl. Tomoki Tamada's contact + LinkedIn) before Tier 2 starts.
- 12-month cadence (vs the original 6-month) gives more breathing room for content review cycles and reduces "Tier 4 PR sprint" pressure.
$SOW implications
- No new roles required — the 7 new Tier 1 tasks fit within existing seat allocations.
- Web Dev seat in months 1–3 should be confirmed as full-time (Tier 1 now has 12+ concrete tech tasks vs 8 originally).
- Designer seat picks up og:image rebuild across 7 pages — modest additional load.
- Resource sizing, paid media pacing, and tool stack live in the separate SOW — Lyviss and AIG align on those numbers before Tier 1 kickoff.
